In one sentence: Back in 2021 we shipped an injection mold to a Russian industrial customer that passed sampling in our factory but failed on their production floor because we had specified hydraulic cylinders that were too small to pull out the sliders reliably at production cycle time — so we flew in, tried every process fix on their machine, admitted the fault was ours, and remade the entire mold with larger hydraulics at our own cost, and that customer has been placing new mold projects with us every year since.

Most of the case studies you read on Chinese mold-maker websites are victory laps. Everything went perfectly, the customer was delighted, the numbers were huge. I have written a few of those myself, and they are all true — but they are not the ones a serious buyer should read first.
The case study I want you to read first is this one. It is a project where we made a real engineering mistake, it cost our customer time on their production line, and the way we chose to fix it is the reason we are still working with them five years later.
If you are a sourcing manager or engineering director evaluating whether Abery Mold is the kind of supplier you can trust for a long program — not just a one-time quote — this is the story that will tell you more than any capacity number or certification logo.
In 2021 our Russian customer sent us an inquiry for a family of insert-molded engineering-plastic housings. I cannot describe the exact end product under our NDA, but the general specification looked like this:
Material: glass-fiber-reinforced engineering thermoplastic, black, matte
Inserts: brass threaded bushings on multiple faces of each part — meaning the mold needed multiple side-action sliders, not just one
Geometry: thick-wall structural housings with internal flow channels and external mounting features
Volume: production-scale, running on the customer's own molding machines in Russia
Timeline: aggressive — the customer had already committed downstream delivery dates to their own buyers
We ran DFM, we cut steel, we sampled the mold in our Shenzhen facility, and the T2 samples were approved by the customer's engineering team. We shipped the mold to Russia. So far, so normal.
Two weeks after the mold arrived at the customer's factory, I got a message at midnight Shenzhen time. Their production line was down. The mold would not cycle reliably. Sliders were sticking. Some shots came out with short-fills where slider retraction had timed out. Their downstream customers were already calling them.
I did not send a technician. I got on a flight the next day and went to the customer's factory myself. This is not something we do for every problem — but this was a mass-production stoppage on a mold we had designed and built, and the responsibility was ours to face in person.
At the customer's factory I spent two days on their machine with their process technician. We tried:
Slower slider actuation to reduce hydraulic peak load
Higher hydraulic system pressure (the machine's system, not the mold's cylinders)
Adjusted cooling profile to reduce shrink onto the slider faces
Reduced injection speed and pack pressure
Increased mold-open dwell to give the sliders more time to fully retract
Every parameter change bought us slightly better parts, but none of them gave us a stable production cycle. After two days on the floor I stopped and did what I should have done sooner — I got on a video call with our chief tooling engineer in Shenzhen and walked him through the mold's behavior under load, cylinder by cylinder.
The diagnosis came back clearly within an hour: the hydraulic cylinders specified in our original mold design were undersized for the actual retraction force required by the slider geometry. In sampling on our lab machine, at slower cycles and cooler conditions, they had worked. In real mass production, at commercial cycle time and continuous thermal load, they did not have the margin.
That was not a Russian factory problem. That was not a process-parameter problem. That was an Abery design oversight, made during our own mold-design review, months before steel was ever cut.
I want to describe this part carefully, because it is the part that matters.
In the mold industry there is always a temptation, when a fault is discovered on the customer's floor, to argue about it. Was the machine's hydraulic system underspecified? Was the operator running above the recommended cycle time? Was the cooling water flow at spec? Could a smaller retrofit fix — bigger seals, higher-pressure lines, a stronger return spring — get the existing tool "working well enough"?
All of those conversations were available to us. I chose not to have any of them.
Within the same afternoon, on the customer's factory floor, I told their director three things:
The fault was ours — the original mold design had undersized the hydraulic cylinders.
We would remake the mold with correctly sized larger-bore hydraulic cylinders, on an emergency schedule, and we would ship it to Russia at our own cost.
The customer would not pay for the remake, would not pay for the freight, and would not pay for the DHL of any interim parts we needed to send to keep them running while the new mold was in production.
We did not argue. We did not send a variation-order request. We did not ask them to share the cost. The decision took about ten minutes and it was the easiest call I have made as CEO.
Our tooling team in Shenzhen re-cut the affected mold plates and installed larger hydraulic cylinders (visible in the photograph above — four upsized units on the outer faces of the tool). The revised mold sampled cleanly in our facility, we shipped it to Russia by air, and the customer's line was back into stable production ahead of the timeline we had originally committed to their own downstream buyers.
The remake cost us a real amount of money. In pure P&L terms, that project was a loss.
In every other terms, it was one of the best investments Abery Mold has ever made.
Since 2021 the same Russian customer has placed multiple new mold projects with us every year, across expanded product families. They have introduced us to two of their own downstream partners in the CIS region. When we sample a new mold for them today, their engineering team signs off without insisting on a third-party trial run — because they have five years of evidence that if something is ever wrong, we will own it.
That is the definition of a partnership. It is not built by being perfect. It is built by being accountable when you are not.
I do not want this story to sound like heroism. It was not. It was the minimum a serious mold supplier owes a customer who has trusted them with tooling that keeps a production line running. Since 2021 we have written this standard into how we operate:
If the fault is in our design, we remake the tool. Not repair, not retrofit, not "you help pay for it." Remake.
If the fault is in our steel, our heat treatment, or our machining, we replace the affected components. At our cost, on an emergency schedule.
If the customer's production is down because of us, a senior engineer or myself gets on a plane. Diagnosis by email does not count.
We do not argue about split responsibility when the majority fault is ours. Legally clean, engineering-argued, 60/40 conversations destroy long-term customer relationships. We do not have them.
We tell the customer the truth about what happened. Including publishing case studies like this one.
Every mold maker in China will tell you their quality is good and their service is responsive. Some of them are telling the truth. The way you can tell, before you sign a PO, is to ask the question this case study is really about:
"Show me a project where your mold failed at a customer's factory. Tell me what you did."
If the supplier cannot name one, they either have very little production experience or they are not being honest with you. Every real mold maker has stories like this one. The only question is what they did next.

Since 2021 our internal mold-design review for any hydraulic-slider tool includes a retraction-force calculation with a mandated safety factor signed off by two engineers, and we validate cylinder sizing against production cycle time and thermal load — not just against slow-cycle sampling conditions. The design review sign-off is now a documented gate; nothing goes to steel-cutting without it.
