Working with a Chinese Mold Factory Without Fluent English: A Communication Checklist

Most tooling problems that get blamed on "quality" actually start as communication problems. A tolerance gets misread, a drawing note gets loosely translated, or a design confirmation email gets a one-word "OK" reply that doesn't actually confirm anything — and three weeks later, you're looking at a mold that doesn't match what you thought you ordered. This isn't a reflection of any one factory's English proficiency; it's a structural risk in any cross-border technical sourcing relationship, and it's manageable if you build a few checks into your process.

This guide isn't about promising that any particular supplier's English is flawless. It's a practical checklist you can use with any Chinese mold factory to reduce the odds that a technical misunderstanding turns into a rework cycle.

Where Technical Misunderstandings Actually Happen

Before fixing the problem, it helps to know where it usually starts.

Unit Confusion: mm vs. Inch

Drawings and quotes that mix imperial and metric units — even briefly, in a single dimension or tolerance callout — are a classic source of costly errors. A buyer working in inches sends a drawing with one dimension mistakenly left in mm, or a supplier's team converts a tolerance and rounds it in a way that changes its meaning. Always specify explicitly, in writing, which unit system the entire drawing package uses, and ask your supplier to confirm the unit system back to you before quoting — not just assume it from the drawing format.

Tolerance Notation Differences

Tolerances can be written several different ways — bilateral (±0.05mm), unilateral (+0.10/-0.00), or as a general tolerance table referencing an ISO standard (like ISO 2768). If your drawing doesn't specify which convention applies to a given dimension, or references a general tolerance standard without attaching it, a supplier may apply their own default assumptions. Always state which tolerance standard applies as a baseline, and call out exceptions explicitly on critical dimensions.

Terminology That Doesn't Translate Cleanly

Injection molding has a vocabulary of terms that sound simple in English but carry precise technical meaning — and mistranslation of these terms is a common source of confusion:

  • "Flash" (excess plastic that escapes the mold parting line) can be confused with general "defects" if translated loosely.

  • "Sink mark" (a surface depression caused by uneven cooling/shrinkage) is sometimes translated in ways that blur it together with "warpage," which is a different defect with a different root cause.

  • "Short shot" (incomplete fill) and "flow lines" are two different visual defects that get lumped together in casual translation.

When defect terminology matters — for example, in a sample approval sheet or an 8D report — ask for the term in both English and the supplier's working language, along with a photo reference of the specific defect being discussed. A photo removes almost all ambiguity that a translated word can't.

The "Read-Back" Method

One of the simplest and most effective habits in cross-language technical sourcing is asking your supplier to read back their understanding of a requirement before they act on it — rather than just replying "OK" or "understood."

In practice, this means:

  1. After sending a drawing, spec, or instruction, explicitly ask: "Can you summarize in your own words what you understood from this, before your team starts machining?"

  2. Review that summary carefully. If it's vague or doesn't mention a specific critical dimension or tolerance you flagged, that's a sign the requirement wasn't fully absorbed — not necessarily bad faith, just a gap worth closing before production starts.

  3. Get the confirmation in writing (email, not just a verbal call), so there's a record of what was agreed if a dispute comes up later.

This method costs a few extra minutes per exchange and prevents the much larger cost of discovering a misunderstanding after a mold is already cut.

Written Confirmation Documents to Request

Rather than relying on conversation alone, ask your supplier for these documents at each stage of the project — all of which should exist as a written record you can refer back to:

  • Design confirmation sheet: A document, signed off by both sides, listing the final drawing revision, critical dimensions, tolerances, and material specification before tooling starts.

  • DFM (Design for Manufacturability) report: A written analysis flagging any part-design issues — wall thickness variation, undercuts, draft angle concerns — before the mold is cut, not after.

  • Trial/T1 sample report: A written report accompanying your first trial samples, documenting what was measured, what passed, and what didn't, rather than just receiving samples with no data attached.

If a supplier is willing to produce all three of these as a matter of routine process — not just when specifically pushed to — that's a reasonable signal of process maturity, independent of how strong their spoken English is.

Time Zones and Local-Language Support

Communication friction isn't only about language — it's also about response windows. A supplier based only in China, with no local presence in your region, means every clarifying question waits for the next business day overlap, which stretches out an already technical back-and-forth. If a design confirmation email goes out at the end of your workday and the reply doesn't land until the following morning your time, a project that should take a week of back-and-forth can quietly stretch into two or three.

This kind of structure doesn't eliminate every translation nuance, but it does shorten the loop between "something looks off" and "someone confirms what's actually going on," which matters most in the early weeks of a new supplier relationship when trust hasn't been established yet.

When you're evaluating a new supplier, it's reasonable to ask directly: who do I contact if there's an issue after the mold ships, and what hours are they actually available? A vague answer — "our team is always available" — is worth pressing on. A specific answer, naming a person, a time zone, and a response-time expectation, is a better sign of a process that will hold up under pressure.

What This Looks Like With International Clients

We've applied this communication discipline while managing mold programs for clients including Schneider Electric and Honda's supply chain, where drawing packages, PPAP-related documentation, and DFM reviews needed to move cleanly between multiple engineering teams across regions. The specifics of any individual project are confidential, but the underlying practice is the same one described in this guide: confirm units and tolerance conventions up front, use the read-back method for anything ambiguous, and insist on written design confirmation, DFM, and trial reports rather than relying on verbal assurances alone.

A Short Checklist You Can Reuse

Before sending your next drawing package to any supplier, confirm:

  • Unit system (mm or inch) is stated explicitly and confirmed back by the supplier.

  • The applicable tolerance standard is named, with exceptions called out on critical dimensions.

  • Defect and process terminology is backed by photo references where precision matters.

  • Your supplier has read back their understanding of any non-trivial requirement before acting on it.

  • You've requested a design confirmation sheet, DFM report, and trial sample report as standard deliverables.

  • You know who your local-timezone point of contact is for post-sale questions.
